Your Dashboard Says Ship. The Math Says Don't.

Written by Daniel Šlikas, Head of Operations at SDG Group USA

Half-full trucks, late deliveries, and penalties. That's all it takes to burn the month.

We're told that end-to-end network visibility will solve our distribution woes, but visibility doesn't make the hard decisions. Demand shifts and you're stuck choosing what to miss again: service, freshness, or cost. There's never a clean option.

It's a penalty game. You get locked into a strict retailer routing guide that forces a 3:00 AM Friday delivery, but you only have half a truck ready. If you wait to fill the truck, you miss the window and get hit with massive OTIF fines. If you ship it now, you pay to move air and bleed out on freight costs.

This is the "Network-to-Execution Gap": the space between what demand is doing and what the network actually executes. That's exactly where everything leaks: margin, service, credibility.

I've seen logistics teams at major CPGs paralyzed by a single delayed batch on the production floor. The corporate dashboard just flashes "ship on time," completely blind to the fact that shipping a half-empty refrigerated truck across the country costs $4,000 in expedited LTL premiums, while the OTIF penalty for arriving one day late is only $1,500. So they follow the green light, ship the air, hit the service metric, and absolutely destroy the product margin.

Even when the network is relatively stable, rigid deployment rules create massive traps. I've watched disconnected distribution plans push inventory to forward DCs just because a safety stock algorithm triggered a replenishment. They pay top dollar to move the freight, only for demand to shift to a different region entirely. Now you have trapped inventory aging out on the wrong side of the country, forcing you to either pay to move it again or mark it down for liquidation. The system assumes a frictionless flow of goods, ignoring the financial cost of every mile and every day of shelf life.

When deployment planners get burned by systems that highlight problems without offering financially viable solutions, they lose trust. They go right back to managing loads in a "Shadow Excel" penalty calculator. But by the time they manually calculate the trade-offs between freight, fines, and freshness, the carrier has already missed the dock appointment

You don't need another dashboard telling you inventory is in the wrong place. You need a system that dynamically models the math in real time, one that helps you choose the lesser of two evils before the window closes.

We don't bring a "one-size-fits-all" fantasy. We've built a tool that weighs freight costs directly against OTIF penalties and moves stock with real financial intent — not just a reaction to the daily firefight. It models the real-world constraints of routing guides, carrier availability, and product freshness, so your team can make the most profitable execution decision in minutes.

If we don't bridge this gap, we stay trapped in the same loop of explaining the freight budget blowouts, the unavoidable fines, and the constant friction between Supply Chain and Sales.

I'm not bringing a deck. I'm bringing the math. Let's have a straight-talk conversation about whether this logic fits your current decision cycles. Connect with us here.
